The VIBE Framework
Not everyone advocates the same way, and they shouldn’t have to
Most advocacy programs treat every employee the same. The result is a program that launches with enthusiasm and dies within weeks. VIBE is different. Four levels of participation, each matching what people actually want to do and can sustain.

The assumption that kills advocacy programs
Most companies launch an advocacy program with a single set of activities for everyone. Post once a week. Share company content. Use this hashtag. The assumption is that if you make it easy enough, people will participate.
They won’t. Because the assumption is wrong.
Your CEO and your junior developer don’t have the same relationship with visibility. A sales director who lives on LinkedIn and a software engineer who hasn’t updated their profile in three years need completely different things.
VIBE creates four clear levels with realistic expectations. People self-select into the level that matches their willingness, their capacity, and their role. No one is forced into activities that don’t fit. Everyone contributes in ways that make sense for them.
Four levels of participation
The VIBE framework segments your team into four advocacy levels, each with clear expectations, appropriate support, and genuine value exchange.
Voice — 1-3%
Deep experts building professional authority. Original content, original perspectives, event speakers. They need coaching, not scripts.
Influence — 5-10%
Brand ambassadors who share insights and engage in industry conversations. 2-4 posts per month, 1-2 hours per week of active engagement.
Boost — 20-40%
Amplifiers who extend reach through likes, comments, and shares. Three times a week, minutes per week. No content creation pressure.
Engage — 40-60%
Internal and external promoters who support through occasional interaction. Company announcements, team wins, and strategic moments.
A system, not four separate programs
The four levels don’t operate in isolation. They feed each other. Voices create content that Influencers amplify. Boosters extend that reach into networks the company page could never access. Engagers reinforce it all through internal culture and external goodwill.
The result is a compounding effect. Every Voice post that gets amplified by thirty Boosters creates organic visibility that no ad budget can match. Every Influencer who shares a genuine insight from their work builds credibility that marketing alone cannot manufacture.
And people naturally move between levels. A Booster who gains confidence might become an Influencer. An Engager who discovers they enjoy sharing industry news might start Boosting consistently. The framework gives them a clear path without forcing the transition.
When levels work together, the whole becomes significantly greater than the sum of its parts.
Support intensity follows the pyramid
Each VIBE level gets the support structure it needs. No more, no less.
Strategic coaching on thought leadership positioning, content development support, engagement monitoring and feedback, and direct alignment with marketing and communications strategy.
Training programs on content creation and engagement, content templates and idea banks, regular coaching sessions, and professional imagery and profile optimisation.
Weekly content suggestions delivered through advocacy tooling, group communications with easy-to-share content, and refresher training to keep engagement consistent.
Internal comms with sharing prompts and profile guidance for employees. External partners are managed by Voices with strategic prioritisation of key moments and announcements.
You know the framework is working when
Employees post because they want to, not because they were reminded
Content sounds like real people with real opinions
External partners share and comment without being asked
Prospects mention seeing your people before the first meeting
Organic reach from employee profiles outperforms the company page
People move between levels naturally as confidence grows
VIBE structures the activity. Employeeship creates the willingness.
VIBE is the implementation framework. It tells you who does what, how much support they need, and what success looks like at each level. But a framework without culture is just another set of rules people ignore.
That’s where Employeeship comes in. Employeeship is the cultural foundation that makes advocacy sustainable. It’s built on three attributes that determine whether employees will genuinely participate or simply comply:
The three attributes
Without Employeeship, every level defaults to compliance. With it, each level operates from genuine willingness and professional pride.
